I pulled 4,918 Meta and used StealAds to break down 653 Black Friday campaigns one by one.
(Scroll to the bottom to get my FREE BFCM Ad Playbook.)
The data found a brutal trend.
Brands are running the exact same discount race as dropshippers.

One in five brands (~20%) ads already show a discount of 50% off or more. Same rate as dropshippers.
Black Friday is still five weeks away.
Last year, one of the most viral Black Friday videos on TikTok (with 14.2 million views) was just a creator exposing a store's fake "40% off" sale. Buyers are catching on.

And with meta CPMs are already up 25% compared to last year according to Northbeam.
You’re paying a massive premium just to blend in with stores that are literally going to change their name in January.
So you're paying more to show up in a feed where your offer looks like a cheap dropship product.
But the brands worth copying aren't racing.
They're leaning into four lanes brands run more often than dropshippers do. Some of them two or three times more.
Here's every lane, the real ads behind it, and the exact week to drop your price.

where the race ends
Want to see where this race ends? Look at Europe.
Last Black Friday, 70% of European brand ads opened on a discount. US brands right now: 49% already do.

US brands are already within 9 points of that finish line today. There’s almost no race left to run.
Here's what the finish line looks like.
This is an ad from Gymshark, three days before the sale:
"The Gymshark Black Friday Sale starts Sunday, 16th Nov, 4pm GMT. Prep your basket ready for up to 50% off everything."

One number. One start time. Down to the hour. Three days out.
That's what the big red money off number looks like when it shows up on time (a few days, some urgency, not a Q3 of half off).
I get the reflex. We run BFCM discount campaigns for brands every year, and our Black Friday meetings now start up in April. It's not Black Friday anymore. It's discount season.
But the private equity owned brands and Amazon will always win a price war. And every time you drop to 50%, you train your customer to only buy on sale.
The smart brands aren't cutting to 50%. Instead, they’re leaning into four specific competitive advantages that dropshippers can’t replicate...
lane 1: give them a physical thing

23% of US brand ads include a free gift with purchase.
Dropshippers only do it 7%.
Lancôme skips the percentage entirely and gives away a 7 piece gift with a $125 value.

BarkBox went further.
"Free Crocs. Free Shipping. Just Subscribe to BarkBox."

Free Crocs. For your dog. Yeah it’s going to get attention and its my personal favorite of this list. Who doesn’t love a cute dog and warning I am a crocs defender.
And a dog in Crocs is something you just don't see. It stops the scroll and it sticks.
Who doesn't want to send their mom a picture of the dog in Crocs?
"Oh, where'd you get those?"
BarkBox.
That's the gift doing the marketing for you.
lane 2: sell the set, state the value
20% of US brand ads sell a set.
Dropshippers: 8%.
Charlotte Tilbury: "WORTH $91, YOURS FOR $52!"

Tatcha packages a limited edition bundle wrapped in furoshiki fabric. The customer gets the dopamine of a deal without a big red percentage sign cheapening the brand.
lane 3: sell getting in first
20% of US brands running BFCM+holiday are running early access right now. Dropshippers: 13%.
Noobru’s hook: "Our biggest sale of the year is almost here. The catch? It's not going public first."

Doing spirits campaigns when I worked on Fireball, Hennessy, or Heineken, we ran field marketing at concerts, festivals and events. We'd throw branded VIP experiences. Private parties. Challenges between members of the community.
Being a fan came with a real- life benefit.
Early access is the online version of that.
They're not selling the discount yet.
They're selling the list.
And in my experience, an early access list is one of the best converting plays in DTC. It's the people you get to sell in Black Week without paying those CPMs to find them again.
lane 4: open on the person, not the price
26% of US brand ads open on the gift or the person getting it.
Dropshippers: 14%.
Stanley doesn't show a single discount; they just write: "For the one who says he doesn't want anything."

Everyone has that person on their list. It works on the feed, and it works on short form too.,
Gift guide videos have a median of 18,043 views this season, the highest of any shopping format with 100+ videos (237 gift guides).
People want help with their list.
And it doesn't have to come from the brand account. The 50 Black Friday videos that most outran their follower count came from accounts with a median of under 6,000 followers.
Your customers, your employees, small creators. Let them open on the person for you.
and if you're going deep anyway
Lead with a contradiction.
Grüns is running one of the deepest offers in the pile. Up to 61% off.
But it doesn't open on the number. It opens on an apology.
"We're sorry."
"You were right. So we lowered our price."

That's how you race without looking like everyone else in the race.
run the lanes now, drop the number in black week
Run the four lanes now.
Drop the big red number for Black Week, the week or so before Black Friday (Nov 27). One offer. One start time. A countdown.

When you find the lane that works for you, run it until they stop you.
Just don't be the dropshipper whose Black Friday ad is still running in February.
(One in my pull has been running for 23 months.)
My bet: by Cyber Monday, way more of the brands in this pile hit 50%. And the ones still running a lane will be the ones you remember.
I'll pull the ads again after Cyber Monday and show you who was right.
steal the whole calendar
So you don't spend the next five weeks guessing, I put all of it into a free BFCM Ad Playbook 2026.
→ what to run every week from now to Cyber Monday
→ the offer menu with the real numbers
→ real hook lines by vertical, straight from the ads
→ what Germany, Spain and the rest of Europe ran last year
It's a living doc. I'm updating it every week through December 1 as the ads go live.

Go big,
Matt
